Before credentials, MFA methods, and access policies are in place, organizations must already make trust decisions about a person who has not yet been strongly authenticated.

According to Specops, this "day-one" problem undermines the Zero Trust model because verification typically only kicks in once an identity is established. The onboarding phase, by contrast, often relies on weaker signals such as email invites, HR records, or manual approval chains, none of which constitute strong authentication. Attackers who compromise or spoof these early steps can insert themselves into the identity system before any Zero Trust controls apply.

Specops argues that identity verification should begin before credentials and access are issued, closing the window where trust is assumed rather than verified. Without this shift, the protections of Zero Trust remain reactive, securing accounts after they exist rather than validating the humans behind them from the start.

MFA and access policies only protect identities that already exist

Onboarding decisions are often based on weak or unverified signals

Identity proofing must precede credential issuance to close the gap
